The 4P model is built around four pillars, with Purpose and Performance acting as the anchors that bookend People and Process in between.Purpose (Direction & Alignment) is Hoshin Kanri strategy deployment: focus and alignment, accountability, and countermeasures when things drift off track. People (Culture & Capability) is your continuous improvement culture: Lean fundamentals, 8-step and A3 problem solving, change management, and coaching capability at the leadership level. Process (Flow, Pull & Consistency) is lean management applied to your operations: 5S and workplace organization, standard work, value stream mapping, and a running Kaizen calendar. Performance (Operational Discipline) is your daily management system: visual management, tiered accountability meetings, layered process audits, and leader standard work at the gemba. Purpose sets the direction from the top. Performance holds the discipline at the ground level. People and Process are the fundamentals that connect the two.

Hoshin Kanri is the Purpose pillar, and it is the bridge between strategy and execution. Strategy deployment tells you where to focus. Continuous improvement, the Lean and Kaizen work inside People and Process, is the path that actually gets you there. Without that path, a Hoshin plan risks becoming a document that gets reviewed quarterly and little else.We also see this play out in the results over time. Kaizen events on their own tend to backslide once the initial push fades, because there is no standard being held in place. Hoshin Kanri paired with Kaizen produces steadier gains. Yes. We scope the transformation roadmap to wherever your organization is starting from. A Focused pace runs about 18 months for organizations that already have Lean foundations in place. A Balanced pace runs about 24 months for organizations building the system pillar by pillar. A Gradual pace runs about 36 months for organizations starting from the ground up.Whatever the pace, we recommend a pilot-first approach: prove the model in one value stream, establish the baseline with a health check, and then roll it out (Yokoten) to the rest of the organization once it is working. You do not need a mature Lean program to start. You need a clear picture of where you are today.
